Search “gym setup cost in India” and you will find estimates spanning ₹5 lakh to ₹2 crore, none of them itemized. That spread exists because most sellers treat pricing as a negotiation asset. We treat it as a spec sheet: the numbers below come from the five equipment packages we publish with full line-item bills of materials — built by the team that has equipped 260+ of its own gyms.

What actually drives the cost

  • Cardio share. Treadmills are the most expensive line items on any floor. The cardio zone is ~28% of the ₹15 lakh Launch package but ~37% of the ₹40 lakh Flagship — cardio-heavy concepts climb the budget fastest.
  • Selectorized station count. Each dedicated pin-loaded station is a significant line item. Moving from five stations (Launch) to eight (Startup) is most of the jump from ₹15L to ₹20L.
  • Marquee strength pieces. A Smith machine, power rack and functional trainer arrive together in the ₹25 lakh Pro tier — the point where a gym starts competing on seriousness rather than coverage.
  • Duty rating. A machine rated for 24×7 commercial load costs more than a lookalike rated for home use. It is the difference between year-five equipment and year-two landfill — and it is why every SKU in our catalog carries an explicit duty rating.
  • What packages exclude. Flooring, mirrors, HVAC, interiors, branding and software are not in any honest equipment quote, ours included. Budget roughly another 40–80% of the equipment figure for fit-out, depending on city and shell.

Rule of thumb from our own build-outs: complete commercial equipment lands around ₹800–1,000 per sq ft of carpet area. A quote dramatically below that is cutting duty rating somewhere you will discover in month eighteen.

ROI basics: the payback math

The equipment decision is really a membership-economics decision. Run it conservatively:

  • Know your break-even. Add rent, salaries and power to get your fixed monthly base — a typical 2,500 sq ft gym carries roughly ₹2–2.5 lakh a month all-in. At a ₹1,000 average monthly fee that is about 200–250 active members before the floor makes money.
  • Size the member ceiling. A 2,500 sq ft floor comfortably serves 350–450 active members. At ₹1,000/month average that is ₹3.5–4.5 lakh of monthly revenue capacity against roughly ₹2–2.5 lakh of all-in monthly cost in a typical NCR location.
  • Expect 18–24 month payback. Well-run gyms in our own network see equipment payback in that window. Faster claims usually assume a full house from month one; slower usually means the location, not the equipment.

The mistakes that break budgets

Three patterns we see repeatedly: buying cheap non-commercial equipment that dies before payback (the single most expensive “saving” in this industry); over-buying cardio because showrooms push it; and comparing quotes without a line-item BOM, which lets a seller quietly delete machines to hit a number.
